Where they started

Prospect lists were assembled ad hoc, so the same account surfaced twice while obvious fits were missed. Building a defensible list of Shopify Plus merchants was the first wall, since store level signals do not sit in a standard database.

Contact data was the second wall. Emails and numbers came from single sources and failed often. Their numbers skewed to landlines, so reps reached switchboards rather than operators and connect rates sat between 0.5% and 1%: a data problem wearing the costume of a script problem. Fixing it in house meant a five to six week hire.

The ICP and the list

A Clay prospecting engine that laser targets Shopify Plus brands. Layering BuiltWith and AI Ark, we did not just find stores, we mapped their exact app stacks and the entire decision making committee from founder down to head of e-commerce.

Data that holds up

A Clay waterfall across FullEnrich, BetterContact, Datagma and AI Ark, taking mobile numbers over landlines and only accepting a contact once a provider could verify it. More than 5,000 records enriched and verified before any campaign went live.

Infrastructure we own

Ten domains and 30 mailboxes provisioned on Aerosend, five domains and ten mailboxes live on this campaign and the rest held warm as backup and for the next wave. Sequenced through Smartlead with AI personalization on live store signals instead of merge tags. A 0.06% bounce rate across 1,551 sends.

Wired end to end

Clay as the brain connecting Smartlead, Heyreach, Slack and Close CRM. The moment a positive reply landed, the team was notified in Slack and the CRM updated itself, while SDRs ran parallel dialling through Nooks.

Pipeline values booked meetings at list ACV, $899 to $2,499 per month. Six deals closed, four sourced by calling and two by email, worth $86K in new ARR. Four opportunities sit in advanced stages. Calling figures cover 1 July to 15 August; email figures cover 28 July to 15 August, mid campaign at 27% of planned sends.

Campaign analytics, July to August 2026. Open tracking was off to protect domain reputation, so replies and meetings are the only signals we measure. The campaign shows paused at 27.4% of planned sends: the pipeline it produced filled the calendar, so the remaining leads were held for the next wave.

From the audit

Sequencing and dialling both ran through the CRM. Convenient, but it risked the sending domain and capped deliverability control and call throughput at once. We moved cold email onto dedicated domains, outreach onto a parallel dialler, and kept Close strictly as the system of record. Three jobs, three tools built for them.

We narrowed the ICP until the list was defensible, refused to trust a single data provider, owned the sending infrastructure rather than renting it, and ran email and calling as one motion instead of two experiments.
